The operator coordinated dispatch, vehicle status, service exceptions, and billing across several regional teams. Each team could complete its own work, but decisions moved through separate tools, spreadsheets, and manual messages. The result was not simply a technology problem: ownership became unclear whenever a journey crossed a system boundary.
The engagement began by mapping decisions rather than screens. Dispatchers, operations leads, and finance teams established a shared definition of vehicle state, exception priority, and handoff readiness. Those rules became the foundation for the product and its integration model.
Change the operation in safe increments
Instead of replacing every system at once, the platform introduced stable seams around vehicle events and operational tasks. The first release unified visibility and exception handling while existing billing and maintenance systems remained in place. Later releases moved responsibility after data reconciliation, monitoring, and recovery paths were proven.
